Underberg Herbal Bitters
How a 175-Year-Old Icon Found Its US Retail Lane

100 vetted industry experts · Sampling + Market Opportunity Audit · The reframe: herbal bitters → German digestif
About
Underberg is a beloved German herbal digestive, made since 1846 from botanicals sourced across 43 countries and matured in Slovenian oak. A genuine heritage icon, sold in its signature paper-wrapped single-serve bottle.
The Challenge
A legacy product with deep loyalty in Europe, trying to crack US retail. Something wasn’t clicking on American shelves, and the brand wanted to know why before investing in a US push. Was it the product, the packaging, the price, or something else entirely?
What We Did
A sampling study by The Product Lab with 100 industry experts, plus a full Market Opportunity Audit: category and competitor analysis, an in-store shelf audit, and a 10Ps retail-readiness scorecard with a build plan.
What the Studies Revealed
The honest answer: the product wasn’t the problem, the positioning was.
Experts found the taste polarizing and unfamiliar (65% had never tried standalone bitters), and, tellingly, most couldn’t tell what it was or when to use it. Only ~16% found the packaging’s purpose clear.
The category audit found the root cause: “herbal digestive bitters” maps to no clean US retail category. It gets mis-sorted into supplements, where it doesn’t belong and can’t win.
The heritage packaging (paper wrap, Braille, “since 1846”) earned real love for authenticity, but read as dated and confusing on a modern US shelf.
Pricing was the clear strength, sitting right in the $10 to $15 sweet spot.
The Roadmap They Walked Away With
One reframe unlocked the strategy: stop selling “herbal digestive bitters” and own the lane US shoppers already understand, a German after-dinner digestif, riding the fast-growing Fernet and Amaro cultural-spirits trend. From there, a prioritized build plan: modernize the packaging to tell the heritage story with modern clarity, lead with the shot-and-cocktail use case, and build a retail pitch around the reframed category. The 10Ps scorecard turned all of it into a do-this-next plan, so a 175-year-old brand had a clear, evidence-backed path onto US shelves.
“It took me a long time to figure out what it was. If the use were more prominent on the pack instead of all the other verbiage, it would be much more helpful.”

“Yes, I’d buy it as a digestive. Felt better after a greasy meal, I’d keep it on hand ahead of big meals or drinks.”
